# Project fee or monthly retainer: how to choose

Some work has an end: a logo, a website, a launch. Some never does: ads, search, content, press. The first suits a project fee. The second usually suits a retainer. A few jobs need both.

The choice between paying per project and paying per month is mostly a question about the work itself. Can you say what finished looks like? If you can, a project fee fits. If the work is a steady effort that gets better as it goes, a retainer fits. Getting this wrong is expensive either way. A retainer for a one-off job pays for idle time. A project fee for ongoing work pays for a pause that arrives the week after launch.

## The two models side by side

Project fee or monthly retainer

| Question | Project fee | Monthly retainer |
| --- | --- | --- |
| Best when | The work has a clear end: an identity, a website, a campaign launch. | The work is continuous: search, advertising, content, community, press. |
| What you pay for | A defined set of deliverables. | A defined amount of ongoing effort and the people behind it. |
| Scope | Fixed at the start. Changes are agreed and priced. | Reviewed each month. The mix can shift as you learn. |
| Flexibility | Lower. Adding things changes the scope. | Higher. Priorities can move without a new quote. |
| Main risk for you | Paying for extras when the first brief was vague. | Paying for effort that is not tied to a result you can see. |
| Main risk for the studio | Unlimited revisions on a fixed fee. | Unclear scope that grows without pay. |
| How it ends | On delivery and final payment. | On notice, with a handover of accounts and files. |

## What suits a project fee

- A brand identity or a logo. The end is a set of files and rules, and you can check each one off.
- A website build. It has pages, features and a launch date. Run costs after launch are a separate question.
- A one-time campaign, a pitch deck or a packaging range, where the brief, the deliverables and the date are all known.
- Anything you will be able to describe to a second agency in one page. If you can, a fixed scope is possible.

## What suits a retainer

- Performance marketing. Ads and search need weeks to show a pattern and then constant adjustment. A fixed one-off project cannot hold that. Our guide to [what performance marketing fees cover in India](https://www.ingenioushub.com/notes/performance-marketing-fees-india) explains what a month of effort contains.
- Search work and content. Both build over months, and stopping early wastes the start.
- Social media and community, where something has to go out every week.
- Press and PR that depends on relationships and timing, not on a single release.

## The hybrid that works for most small businesses

Build with a project fee, then run with a small retainer. A website is built, launched and handed over. Afterwards a modest monthly arrangement covers fixes, updates and a little growth work. The same applies to a brand: the identity is a project, and keeping the material consistent over the year is a light retainer. This split keeps the build honest, because it has an end, and the running costs honest, because they are visible.

## What to put in the contract

- A written list of what is included each month, or each phase, in plain words. If it says only 'marketing support', ask again.
- What happens to unused effort at the end of a month. Some retainers roll it over, most do not. Know which yours is.
- How you will be told what was done and what it produced, and from which tools. Reports should come from systems you can open yourself.
- The notice period, and what you get on the way out: accounts, files and logins in your name.
- How changes in scope are priced, so that a new request is a conversation and not a surprise.

## Red flags

- A retainer with no list of what it covers. You are paying for availability, not work.
- A long lock-in before you have seen a single report.
- Automatic renewal with a short notice window.
- 'Unlimited revisions' on a project. The word that sounds generous usually means the project never closes.
- A project fee for work that obviously continues, such as ads, with nobody named to run it after the first month.
- Ad accounts, analytics or social handles held in the agency's name.

## Three situations, and what usually fits

These are made-up examples, to show how the choice works in practice.

- A new cafe wants a logo, a menu and an Instagram page. The logo and the menu are projects with an end. The Instagram page is a small retainer if someone else has to post every week, or a set of templates you run yourself if you can.
- A school wants admissions advertising for the two months of the season. That is a time-boxed retainer: a fixed period, a stated goal and a review date, with the ad spend paid straight to the platform.
- A manufacturer wants a catalogue and a website. Both are projects. After launch a light retainer covers updates and fixes, or nothing at all if the team can update the site itself.

## How to compare two quotes on different models

When one quote is a fee and the other is a monthly amount, convert both to the same question: what will I have at the end of the first six months, and what will I be paying after that? A project fee that ends and a retainer that continues are not the same cost, even when the first year adds up to the same number. Ask each supplier to write down what you will own, what keeps running and what it costs to keep running.

## When we are not the right choice

If you need a few hours of design help now and then, such as a flyer each month or a social template, a freelancer paid per task will cost you less than a studio on any kind of fee. If you have steady daily design work, an in-house designer is cheaper than any retainer. Our guide to [choosing between an agency, a freelancer and an in-house designer](https://www.ingenioushub.com/notes/branding-agency-freelancer-in-house) goes through that decision.

We are a fit when the work is a build or a system and then a steady run on top of it: [brand identity](https://www.ingenioushub.com/services/branding), [websites](https://www.ingenioushub.com/services/web) and [performance marketing](https://www.ingenioushub.com/services/performance). ## More on this topic.

Something we haven’t covered? [Ask us](https://www.ingenioushub.com/contact?from=notes-project-fee-or-monthly-retainer-for-design-and-marketing).

**Is a retainer cheaper than paying per project?**

Not by default. A retainer is cheaper for continuous work because the team learns your business and nothing starts from zero each time. For one-off work, a project fee is usually cheaper because you pay for the end result and no idle time.

**How long should a retainer run before I can judge it?**

Long enough to see a pattern, which for ads and search is usually a few months. Ask for a first run with clear goals and a review date, and avoid committing for a year before you have seen reports.

**Can I change from a retainer to a project, or the other way round?**

Yes, and many businesses do. A common path is a project to build something and a small retainer to run it. Agree at the start how the switch works and who holds the accounts and files.

**What should a monthly retainer report show?**

The goal you set, the numbers that move it, what was done, what was learned and what happens next month. It should say plainly when something did not work, and it should come from tools you can open yourself.

**Who should pay for the ads, the agency or me?**

You should pay the advertising platform directly from an account in your name, and pay the agency only its fee. That way you can see the real spend, and you keep the account if you leave.
